Overview

Strapi is the leading open-source, JavaScript-based headless CMS that empowers developer teams to build flexible, scalable content infrastructure for modern digital experiences. With over 60,000 GitHub stars and adoption by companies like NASA, Toyota, and IBM, Strapi has established itself as the definitive solution for teams seeking the flexibility of headless architecture without sacrificing developer experience or content editor usability.

The platform serves three distinct but interconnected customer segments: developer teams and DevOps leads at scale-ups adopting headless CMSs for their technical flexibility and performance advantages, digital agencies building multi-site experiences for clients who demand rapid deployment and customization capabilities, and enterprise product and content teams requiring secure, compliant CMS infrastructure that can scale across global operations while maintaining governance controls.

Strapi's core differentiation lies in their open-source foundation combined with enterprise-grade features and hosting options. Unlike proprietary headless CMS solutions that lock teams into specific architectures or pricing models, Strapi provides complete flexibility through self-hosting options while offering Strapi Cloud for teams seeking managed infrastructure. Their JavaScript-native approach enables developers to spin up REST or GraphQL APIs in minutes, while their intuitive admin interface keeps content editors productive without technical training.

The platform's extensibility through plugins, custom fields, and integrations allows teams to build exactly the content infrastructure they need rather than adapting to rigid platform constraints. This flexibility has made Strapi particularly popular among agencies managing multiple client projects and enterprise teams requiring customization for specific compliance, security, or workflow requirements.

In 2025, Strapi faced the challenge of communicating their sophisticated value proposition across multiple buyer personas and use cases while supporting aggressive Cloud signup growth targets. Despite having superior technology and strong developer adoption, they needed sharper positioning that could drive conversion-ready website experiences and automated nurture programs without requiring extensive design resources before a planned Q4 rebrand.

The positioning challenge was particularly complex because Strapi competed across multiple categories—against traditional CMSs like WordPress and Drupal, proprietary headless solutions like Contentful and Sanity, and custom-built content infrastructure—while serving diverse audiences from individual developers to enterprise procurement teams with vastly different evaluation criteria and success metrics.

When Strapi's marketing leadership approached our team, they recognized that their existing messaging emphasized technical capabilities without clearly articulating business outcomes for different buyer personas. They needed a systematic approach to positioning that could scale across 30+ landing pages, support multiple product launches, and create automated content generation capabilities that would free their team to focus on product development while maintaining consistent, compelling messaging across all touchpoints.

Scope

During our collaboration with Strapi, I've delivered a comprehensive initiatives that established AI-powered positioning frameworks, created automated content generation systems, and built systematic competitive intelligence operations designed to scale messaging across multiple product lines while supporting aggressive Cloud growth targets.

Month 1: AI-Powered Positioning Framework and Dynamic Messaging Hub

We initiated the engagement with an intensive, AI-driven research phase that systematically analyzed Strapi's competitive landscape, customer conversations, and market positioning opportunities to develop scalable messaging frameworks that could support multiple buyer personas and product launches simultaneously.

  • Our competitive intelligence process leveraged advanced AI analysis to mine competitor websites, documentation, sales materials, and customer communications across the entire headless CMS ecosystem. This included comprehensive analysis of proprietary solutions like Contentful, Sanity, and Prismic, open-source alternatives like Ghost and Directus, and traditional CMS platforms like WordPress and Drupal that teams were migrating away from. The AI-powered analysis identified specific positioning gaps around developer experience, enterprise security, and total cost of ownership that Strapi could uniquely address.

  • We conducted systematic analysis of Strapi's sales call transcripts, customer success conversations, and community feedback using natural language processing to extract patterns in buyer language, adoption triggers, expansion behaviors, and competitive displacement scenarios. This analysis revealed distinct value perception patterns across developer teams (who prioritized flexibility and performance), agency teams (who valued rapid deployment and client customization), and enterprise teams (who required security, compliance, and governance controls).

  • The culmination of this research was a comprehensive, dynamic messaging hub built within the Octave platform that served as a single source of truth for all positioning and messaging across Strapi's diverse product portfolio and customer segments. This hub included detailed ICP definitions, use case mapping, solution positioning, customer reference frameworks, competitive differentiators, and messaging variations optimized for different buyer personas and sales scenarios.

We leveraged this deep ICP and messaging context as a foundation to deliver specialized content and email agents that could automatically generate landing page content, email sequences, and competitive battle cards by pulling from the centralized messaging hub.

These agents ensured consistent messaging across all touchpoints while enabling rapid content creation for new product launches, competitive responses, and market expansion initiatives.

Month 2: Product Marketing Landing Pages at Scale

Building on the AI-powered messaging foundation, we executed a systematic upgrade of Strapi's product marketing landing pages optimizing 34+ landing pages across capabilities, teams, and solutions to drive conversion while maintaining consistency with the renewed messaging framework.

  • My landing page optimization strategy leveraged the content generation agents to identify specific optimization opportunities across six core use case pages, four primary team pages, and nine industry pages covering specific functionality. Each page wireframe was redesigned to emphasize business outcomes, use case relevance, and conversions rather than just technical features. The product page optimization created distinct value propositions for each offering while reinforcing the broader platform narrative.

  • Our solution page strategy created nine targeted experiences for different buyer scenarios: ecommerce sites, mobile applications, internal applications and portals, learning management systems, intranets, back-end frameworks, and product information management systems. Each solution page included industry-specific messaging, relevant customer case studies, and feature prioritization that matched typical evaluation criteria for that use case.

  • The content generation agents proved particularly valuable for creating consistent messaging across this extensive page portfolio. Rather than manually writing and maintaining 34+ distinct page experiences, the agents could generate optimized headlines, value propositions, feature descriptions, and calls-to-action that maintained messaging consistency while addressing specific buyer contexts and competitive scenarios.

Month 3: Strapi AI Product Launch Framework

In the final phase, we established streamlined launch operations that would provide ongoing market insights while supporting Strapi's aggressive product development and go-to-market initiatives.

  • My comprehensive product launch framework created systematic processes for major feature releases including the Strapi AI launch with coordinated multi-channel campaigns spanning blog posts, email announcements, LinkedIn content series, internal team sharing templates, and Slack community announcements that maximized reach and engagement across all customer segments.

  • The Strapi AI launch coordination included detailed Product Briefs (raw technical specifications and clean marketing summaries), Blog Post Content (comprehensive feature explanation and use case demonstrations), Email Announcements (segmented campaigns for different user types), LinkedIn Series (pre-launch hype, announcement, and post launch sequences), Team Sharing Templates (internal communication frameworks), and Slack Announcements (community engagement and feedback collection).

Matteo's AI chops in marketing are what sets him apart from other consultants. He knows which AI to use, when and how to use them, and made our landing page creation and product launch processes <3X faster, all while keeping a high quality bar. Matteo combines his technical skillset with taste, making him a great plug as an interim senior PMM/content person if you don't have one!
